Both versions of 12-speed 105 are excellent, and they're more alike than the $800 gap implies: same gears, same brakes, same crank, same sub-1:1 climbing ratio. What Di2 sells is the last 10% of drivetrain experience — sub-200 ms shifts, perfect indexing forever, and software conveniences mechanical can never learn. What mechanical sells is everything else that money could buy instead. In 2026, with Di2 parts up 15–25% since launch and another increase landing in August, that trade is sharper than ever.

So run the framework honestly. Under $2,500 all-in, buy the mechanical bike and spend the difference on wheels or tires. You'll be faster, and your crash-replacement derailleur costs $70 instead of $325. Above $2,500, or above 5,000 km a year, buy the Di2 and enjoy the nicest-shifting 105 ever made. Either way, decide at purchase time, because modern frames make switching camps later an expensive regret. And if you can, buy before August.
